Kneading is just a fast way to line up gluten strands. Your hands stretch and fold, the proteins in the flour link up, and after nine minutes you have a stretchy net that can hold gas. A no-knead loaf gets to the same place by a slower road: mix a very wet dough, walk away for 12 to 18 hours, and the flour’s own enzymes plus the constant slow sag of a slack dough build that net without you.
I bake this most weeks. About four minutes of actual work, split across two days.
Time doing the work your hands would have done
Two things happen while the bowl sits out overnight.
The first is enzymatic. Flour carries protease and amylase enzymes, and with enough water they get busy — amylase breaking starch into sugars the yeast can eat, protease loosening the protein chains so they can slide and re-bond into longer strands. That loosening is the part that matters. It is chemically doing what your palms do mechanically.
The second is gravity. A dough at 75% hydration is too slack to hold its shape, so over 15 hours it slowly flows across the bottom of the bowl. Every bit of that movement drags protein past protein. Kneading at one ten-thousandth of the speed, running while you sleep.
You can prove it. Poke the dough at mixing and it’s a shaggy, torn-looking mess with no stretch at all. Poke it in the morning and you can lift a corner and pull it 15cm without it snapping. Nobody touched it. That gap is the whole method, and it’s why a first-time baker can get a better crumb here than from a kneaded loaf, where undermixing is the usual failure. If your loaves have been coming out dense, read through the common reasons bread doesn’t rise before blaming the yeast.
Why the dough should look alarmingly wet
Hydration is water weight divided by flour weight. A sandwich loaf sits around 60–65%. This one is 300g water to 400g flour, which is 75%, and the difference in the bowl is dramatic — a batter-ish, sticky, sloppy thing that pools rather than balls up.
That looseness is the requirement, not a side effect. Enzymes need water to move, and a stiff dough at 60% won’t ferment its way to strength in the same window. The slack-dough flow can’t happen either if the dough holds its shape. High water also buys you an open, irregular crumb with big glossy holes, because there’s more steam trapped inside to inflate them.
First time I made this I was sure I’d mismeasured and added another 40g of flour. The loaf was fine, but tight and even-holed, closer to a soft sandwich loaf than what I was after. Weigh it and leave the extra flour in the bag.
A quarter teaspoon of yeast, and why not more
A quarter teaspoon of instant dried yeast is roughly 0.8g for 400g of flour. A quick-rise recipe the same size uses 7g. So this is about a ninth of the usual dose, and people assume it’s a typo.
Yeast doses set the clock, not the quality. With 7g the dough doubles in 90 minutes and tastes of very little, because flavour comes from the by-products of a slow ferment: organic acids, alcohols, esters. Those accumulate over hours. Rush the rise and you skip them.
Too much yeast here brings a second problem — the dough over-ferments and collapses long before 12 hours are up. The gluten net gets eaten out from under itself, the surface goes grey and boozy, and the loaf bakes flat and sharply sour rather than complex. This is fermentation flavour on a budget, well short of what a proper sourdough starter gives you, and far ahead of anything you can make in two hours.
Ingredients
- 400g strong white bread flour (about 12–13% protein), plus a little for dusting
- 300g cool tap water, roughly 20°C
- 8g fine salt (about 1½ tsp)
- ¼ tsp instant dried yeast, about 0.8g
- 1 tbsp fine semolina, for the tea towel
Instructions
- Whisk the flour, salt and yeast together in a large bowl so the salt isn’t sitting in one spot against the yeast.
- Pour in all 300g of water and stir with a wooden spoon for 40 seconds, just until no dry flour is left. It will look wet, lumpy and wrong. Stop there.
- Cover the bowl with a plate or a shower cap and leave it out of direct sun for 12 to 18 hours.
- When it’s ready the surface is domed and covered in bubbles, some 1cm across, and the whole mass wobbles like set jelly if you shake the bowl. Volume roughly double.
- Dust the worktop lightly. Wet both hands, scrape the dough out with a bench scraper, and fold it in on itself four times — bottom over top, both sides in, then top over bottom. Twenty seconds.
- Flip it seam-side down and drag it towards you a few times on an unfloured patch to tighten the surface into a rough ball.
- Sprinkle a tea towel heavily with semolina, sit the ball on it seam-side up, fold the towel over and prove 90 minutes.
- After 45 minutes of that, put your empty lidded cast-iron pot in the oven and set it to 230°C. Give it a full 30–40 minutes.
- Take the pot out onto a trivet. Lift the lid, tip the dough in seam-side down (it lands untidily; leave it), slash the top once about 1cm deep with a sharp blade, lid back on, return to the oven.
- Bake 30 minutes with the lid on, then uncovered for another 15–20 until the crust is deep reddish brown. Internal temperature 96–98°C.
- Turn out onto a wire rack and leave it strictly alone for one hour.
Your kitchen temperature is the actual timer
The 12-to-18-hour range in step 3 isn’t vagueness. It’s a trade against the thermometer on your wall.
Yeast roughly doubles its rate for every 8–10°C rise. In a cool room at 18°C you want the full 18 hours. At a warm 24°C, closer to 12. In a July kitchen at 28°C I’ve had dough peak and start sinking at nine hours, so in summer I mix after dinner and bake first thing.
Go by the dough, not the clock. Domed, bubbled, wobbly means go. Flat, with a wet grey skin and a smell like nail polish remover, means it went past the peak — bake it anyway, it’ll be a decent flat loaf, and shorten the next one.
Handling a dough that doesn’t want to be handled
Slack dough sticks to dry hands and to almost nothing else. That’s the trick in one line: wet your hands under the tap, shake them off, and the dough slides across your skin instead of gluing to it. Re-wet whenever it starts to grab.
A bench scraper does the rest. Push it under at a low angle rather than digging, and lift and fold with it instead of your fingers, which tear the surface. No scraper? The flat back of a large knife works.
Don’t chase a neat round ball. You’re building enough surface tension that the loaf climbs rather than spreads, and four folds plus a couple of drags is genuinely enough. Rosemary focaccia dough is wetter still and you barely shape it at all.
What the covered pot is really doing
A commercial bread oven injects steam for the first few minutes. A lidded cast-iron pot does the same job using the water already inside your dough: it evaporates, has nowhere to go, and the loaf bakes for half an hour inside its own steam room.
Steam keeps the crust surface soft and flexible. A loaf does most of its expanding in the first 10–12 minutes, as trapped gas warms and the yeast has a final burst before dying at around 60°C. Dry heat sets a rigid skin early, the loaf hits a ceiling, and you get torn seams where it tried to expand and couldn’t. Keep the surface damp and it can keep rising.
Then the lid comes off, the surface dries, and browning finally gets going — it needs a dry surface above roughly 150°C, which is why a fully covered bake gives a pale, leathery crust. Fan ovens run hotter than the dial says, so the fan versus conventional difference is worth checking before you commit a loaf.
The safety part, plainly. That pot and lid have been at 230°C for 40 minutes. Cast iron holds heat brutally well and gives no visual warning — it looks identical to a cold pot. Dry oven gloves only, because a damp cloth turns to steam against your palm instantly. Put the lid on a trivet or a cold hob ring, never the worktop, never where someone might reach past it. I burned two fingers on a lid handle I’d forgotten about, 20 minutes after it came out of the oven.
The hour you have to wait before cutting
Bread leaving the oven isn’t finished. The starch inside is still holding water in a soft, half-liquid state and needs time below about 60°C to set into a proper crumb. Cut at 15 minutes and the knife smears that unset starch into a gummy layer along the slice, while steam that should have redistributed through the loaf leaves in one go — the rest is dry by evening.
This gets called an old wives’ tale a lot. It isn’t. Cut half a loaf hot and half an hour later and the difference is obvious enough that you won’t argue with it again.
Cool on a rack, not a board, so the base isn’t sitting in its own condensation. You’ll hear it ticking as the crust contracts. One hour minimum, 90 minutes for a big loaf.
